A China DDP forwarder is not a truck with a bilingual business card. Delivered Duty Paid is a chain: origin pickup, export, space, destination agency, customs cash, and a truck that a warehouse will accept. If any link is a mystery email box, the Incoterm is a sticker. This article is a due-diligence guide for importers hiring a DDP operator from China in 2026.

1. Ask who actually clears at destination

A competent China DDP seller is also a competent buyer of destination services. One without the other is how cargo waits.

2. Ask how duty and tax are treated on paper

Estimate plus outturn, cap, guarantee, or exclusion. Only the last one is not DDP. If the salesperson says “all in” and cannot say which of the first three they mean, keep walking. VAT missing on consumer goods is a tell.

Reliable files start from an invoice and an HS conversation, not from a lucky round number.

3. Test them with cargo facts, not with a vibe

Send packed CBM, weight, factory city, delivery city, and a product photo. A serious desk asks about batteries, wood, and dock type. A theatrical desk replies with a per-CBM tattoo in ten minutes and no questions. Speed without questions is not service. It is a later invoice.

6. Check how they talk about documents

Invoice, packing list, ISF, ENS/ICS2, licences, telex release, and packing-list CBM should sound ordinary. If documents are “details later,” later is destuff. Reliable DDP is a document factory that also books ships.

  • They should want the same invoice export and import will see.
  • They should explain original bills versus express release against your payment method.

7. Watch their relationship with the factory

Give factory city and loading contact. See whether they treat that as real work.

8. Demand a named place, not a country

Door-to-door to a postcode is a product. DDP to “Germany” is a poster. Residential, fulfilment-centre, and commercial docks must be distinguished. If they do not ask, they have assumed the easy dock. You may not have the easy dock.

Your warehouse SOP should be in the booking. If they will not read a one-pager, they will not survive the portal appointment.

9. Communication standards are an operational control

Who writes when cargo is received, when it is rolled, when it is available, when it is queried, when it is out for delivery? Weekly “any news?” is not a control tower. Reliable DDP names a person and a lag.

Ask who you call at 09:00 destination time during an exam. If the answer is a group chat of 40 strangers, keep looking.

10. Insurance and claims handling

Do they offer cargo cover? How are destuff exceptions photographed? What is the claims path? DDP sellers who shrug at damage are selling hope. Boxes crush with or without an Incoterm.

A grown-up claims sentence is part of reliability even if you self-insure.

11. Red flags that are almost always fatal

Two invoices as a feature. DDP except duties. Unnamed destination charges. Pressure to book today on an expired rate. Refusal to put HS questions in writing. A personal wallet as the only payment path for duty.

You are not being sophisticated by ignoring those flags. You are volunteering for storage.

12. Company substance without turning this into theatre

Ask where the operations desk sits, which China ports they actually receive at, and whether they will put the category and English title discipline aside—this is logistics, not branding. 13. References that mean something

A reference on your commodity and your destination region beats a reference on a different planet. Ask what went wrong last year and how they staffed it. Perfect histories are marketing. Recoveries are operations.

If they have never handled your HS family, a first shipment should be scoped as a first shipment, with buffer, not as a fake routine.

14. Price shopping without becoming the cheapest victim

Collect two or three stacks with the same cargo file. Compare inclusions. The lowest headline with missing VAT is not the lowest DDP. Award the executable stack. Then stop re-auctioning every week unless the market actually moved.

15. Legal importer-of-record models

Some DDP products use a nominated IOR. Some require you to be IOR while they advance funds. Some destinations restrict third-party IOR on your HS. A reliable forwarder says which model they use and when they cannot. A weak one says “we DDP everything.”

If your warehouse or your customer must be the importer, say so early. Do not fight the gate list at ETA.

16. IT and visibility, in that order

A tracking page is nice. A packing-list discipline is nicer. Do not appoint a forwarder because the dashboard is pretty if they cannot measure CBM. The warehouse needs countable cargo more than it needs a map pin.

If they cannot take a structured booking (SKU, cartons, kg, CBM), your ERP will never be friends with their DDP.

17. Peak-season behaviour

Ask how they allocate space before Chinese New Year and in the late-summer peak. DDP does not mint sailings. Reliable operators tell you to book earlier or to split air. Unreliable ones take the booking and vanish until you are already late.

Believe the operator who talks about cutoffs. Distrust the one who talks only about “no problem.”

18. How they treat dangerous and awkward cargo

Batteries, liquids, magnets, over-length furniture, and stone are tests. A refusal can be a reliable answer. A casual yes can be a rolled booking. You want the adult no or the adult yes, not a shrug.

Tell the truth on the first email. Shopping a hidden DG among three forwarders is how all three look unreliable later.

19. Contract scraps that are worth having

Named place, tax treatment, validity, receiver-caused storage, exam protocol, and insurance election. You do not need a novel. You need those sentences. If they will not write them, they will not honour them.

  • Keep the booking confirmation next to the quote.
  • Stop if the confirmation quietly drops tax.
  • Name the human who owns exceptions.

20. A trial shipment design
