Choosing sea freight, air freight, and express from China is a menu problem. Express is a labelled parcel product. Air freight is a chargeable-weight airport product. Sea is LCL or FCL on a vessel string. DDP is a wrapper you can put on several of them. Importers who ask for ‘the best shipping’ without a cargo card get a slogan.
This 2026 guide is a practical chooser: process, cost groups, transit bands, documents, DDP versus port delivery, LCL versus FCL, packaging, customs, and mistakes. Ranges are planning tools. Xinhan Logistics quotes named cities. We will not publish fake live courier, kilo, or box rates as today’s market.
Start with packed size, weight, and the sellable date. The menu behaves after that.
1. Put the three products on one page
Express: courier network, door oriented, commercial invoice still required, ugly on high cube and on many DG types. Air freight: AWB, screening, consolidator or airline, airport handling. Sea: CFS or CY, B/L, weeks not days. If a salesperson blends all three into ‘logistics,’ ask which product is on the quote line. You cannot choose a blend that is unnamed.
2. A simple chooser before quotes
- Under a few tens of kg, no DG drama, need a door fast: try express and air freight minimums.
- Hard date, larger than a parcel: air freight, maybe a sea split.
- Flexible date, small CBM: LCL sea.
- Flexible date, fill a box: FCL sea.
- No broker: add DDP to whichever product survives.

4. Process differences you will feel
Express pickup looks easy and still dies on a bad invoice. Air freight needs airport cutoffs and screening data. Sea needs VGM or consol close. Choose the process your team can feed. A brilliant FCL product with a factory that cannot stuff is a bad choose.
5. Cost groups by product
Do not compare an express all-in door to an FCL ocean line. Group origin, main, destination, tax, last mile. Express often bundles more. Sea often unbundles more. Unbundled is not cheaper until you add the missing groups. Bundled is not honest until you see tax.
6. How long each product usually takes
Express days. Air freight days plus airport dwell. Sea weeks. LCL longer than FCL on the same string more often than not. If the sellable date is inside two weeks and cargo is not already at a US/EU CFS, sea is usually out. If the date is in two months, express is usually a waste except for samples.
7. Documents by product
All need invoice and packing truth. Express: courier commercial invoice, sometimes powers of attorney. Air: AWB, screening, DG papers. Sea: B/L, AMS/ENS/ISF as applicable, VGM for FCL. Choosing express does not let you skip HS on commercial goods. Customs still exists at the border, even when the driver wears a courier uniform.
8. DDP versus port across the menu
Express is usually door-ish by nature. Air and sea need you to say airport/CY versus DDP door. A ‘China shipping guide’ that does not label the handoff is a brochure. Label it every time you choose.
9. LCL versus FCL is the sea submenu
You have not chosen sea until you have chosen LCL or FCL. Use CBM, W/M, and receiving. This submenu is where most ‘sea versus air’ debates should have gone first when the cargo was 18 CBM of bulky goods.
10. Packaging per product
Express: drop tests, lithium labels, no leaking liquids. Air: volumetric cube discipline. LCL: export strength. FCL: stuffing plan. The same SKU may need different export packs if you switch products. Do not put showroom gift boxes into LCL and then blame the ocean.
11. Customs and product choice
Licences and holds do not care that express is fast. They do care that a courier invoice said ‘gifts.’ Commercial importers should not play gift. Choose a product that can carry an honest commercial file.
12. How to choose a forwarder who runs the menu

13. Common menu mistakes
- Express for 200+ kg because the pickup app is pretty.
- Air for furniture without volumetric math.
- FCL for 2 CBM because a friend uses containers.
- LCL for 30 CBM because the first quote was per CBM.
- DDP promised on express without a tax method.
14. Reduce cost after you choose
Compress packs for air and express. Fill FCL. Stop LCL storage. Limit express to true parcels. Menu choice is the big saving. Rate shopping inside the wrong product is the small one.
15. What to send for a menu recommendation
Packed list, photos, origin city, delivery city, sellable date, DG flags, receiving constraints. Ask Xinhan Logistics to choose among express, air, LCL, and FCL, and to label DDP versus port. One email. One card.
16. E-commerce versus wholesale on this menu
FBA-style inbound can force carton labels and appointment products that look like ‘sea’ but behave like a specialist. Wholesale to your DC is classic LCL/FCL. Do not copy a courier SOP onto a container SOP.
17. Split the menu on purpose
Samples on express, launch on air, bulk on FCL is a normal 2026 design. Accidental splits are not. Write which cartons use which product. Open the right documents for each.
18. Insurance per product
Courier terms, air conventions, and ocean terms are different liability worlds. Buy cargo insurance on value you cannot absorb regardless of product. Choice of menu is not a cover.
19. What we will not publish
No live express zone chart, no live USD/kg, no live 40HQ. Those belong on a dated quotation attached to your list.
20. Worked chooser without fake rates
2 kg charger sample to a door next Wednesday: express. 90 kg spare to keep a line up: air freight. 5 CBM weekly parts, two-month buffer: LCL. 26 CBM furniture, dock available, six-week buffer: FCL. Same importer can use all four in one season. That is choosing, not indecision.
21. Peak season menu notes
Express and air squeeze first on many peaks. Sea equipment squeezes too. Choose earlier. A December express backup that you decide on 18 December is a queue, not a plan.
22. A short audit list
- Product named: express / air / LCL / FCL.
- Handoff named: door DDP or port/airport.
- Date versus band.
- Cube versus chargeable kg versus box fill.
- DG and receiving flags.
23. How quotes should present the menu
Columns for the products that survived the chooser. Groups. Validity. Named place. Xinhan Logistics will mark products we refuse because the cargo cannot legally use them.

The right China shipping method is the one your factory can pack for, your team can document, and your door can receive, on a date you can sell. Express, air, LCL, and FCL are all correct on the right card. Freeze the card. Then choose. Then stop mixing products in one unmarked invoice.
26. Keep the menu rules in writing
A one-page SOP: when to use express, when air, when LCL, when FCL, when to wrap DDP. That page reduces cost and transit drama more than a year of chat screenshots. Write it after this guide. Send it to the factory. Update it when CBM bands change.
Where courier companies stop and freight forwarders start.
Express networks are excellent at parcels and honest commercial invoices. They are a poor operating system for FCL stuffing, VGM, and CY appointments. Freight forwarders are the opposite shape. Choosing China shipping means choosing an operator who lives in that product. Putting a 40HQ on a courier account number is not a clever hack. It is a category error. Put parcels on express. Put boxes on a forwarder. Put air freight on an AWB product, not on a pickup app that happens to own aeroplanes in the advertisement.
Incoterms mapped onto the menu.
EXW means you buy origin. FOB means you buy from a named port. CIP/CIF can hide a lot. DDP means the named door and the tax story. The menu of express/air/sea must sit under an Incoterm, or you will double-pay origin or drop tax on the wrong party. Choose Incoterm with sales. Choose product with logistics. Then check they still match. A DDP express file and an FOB FCL file are different companies pretending to be one PO.
Restricted commodities on the menu.
Batteries, liquids, magnets, powders, and branded goods have different acceptances on express versus air freight versus sea. The chooser is not only CBM. It is whether the network will take the UN number. Declare first. Choose second. A blocked express shipment that then becomes a late air freight file is a menu error, not bad luck.
How to keep three products from fighting on one invoice.
If a PO uses express samples, air spares, and FCL bulk, issue three document packs and three tracking owners. Finance should see three files. Operations should not reuse one commercial invoice across products. Menu mixing without file splitting is how HS and qty fall apart at customs. Choose products. Then clone the paperwork.
KPIs that match the product, not a blended fantasy.
Express: pickup success and first-attempt delivery. Air: chargeable kg accuracy and screening accepts. Sea: cutoff hit rate, destuff hours, detention days. A blended ‘average days in transit’ across express samples and FCL furniture is a number that should not exist. Choose KPIs after you choose products. Otherwise you will punish a correct FCL for not behaving like a courier.
A one-page company policy you can actually run.
Write four bullets: parcels under X kg go express if no DG; dated SKUs go air up to Y CBM; otherwise LCL until Z CBM; then FCL; DDP when we are not importer. Put the numbers you believe. Review quarterly. That is how to choose sea freight, air freight, and express shipping as a company rather than as a chat argument.
