China to Amazon FBA is a mode choice with inventory consequences. Express, air freight, and sea freight (LCL or FCL) can all reach a fulfillment center, but they do not buy the same calendar, the same carton handling, or the same cost shape. This 2026 comparison is for sellers who are tired of one-line advice that always air or always sea.
It covers process, cost factors, transit stacks, documents, DDP versus port delivery, LCL versus FCL inside sea, packaging, customs, and mistakes. Ranges are planning bands. Xinhan Logistics quotes packed cartons and FC codes. We will not publish fake live rates for each mode as today’s tariff.
Pick the mode with days of cover and carton reality, not with a habit.
1. Three products, not three speeds of the same product
Express is small-parcel networks with tight size limits. Air freight is airport-to-airport cargo plus trucking. Sea is CBM or containers plus destination handling. Amazon then still has to receive.
Sticking express labels on a 30 kg master carton does not create express. It creates a refusal.
2. When express is the rational FBA tool
Launch samples, tiny urgent restocks, and high-value low-weight SKUs that fit courier rules. Planning bands often sit around 4–8 days door to FC when papers and labels are ready.
Express still needs commercial invoices that tell the truth. A courier gift trick is not an FBA strategy.
3. When air freight beats both express and sea
Kilos above courier comfort, stockout risk, and launches that sea cannot hit. Factory-to-US FC often plans around 7–14 days with export and trucking. Fluffy cargo makes air painful because chargeable weight explodes.
Air is a tool for the urgent SKU. It is a poor default for furniture-like cubes.
4. When sea freight is the adult default
Replenishment with enough cover, dense cargo, and stable FCs. FCL factory-to-US West FC often plans in roughly the three-to-five week region when papers are clean; East Coast and EU need more water time. LCL is slower because of CFS dwell.
Sea that arrives after a stockout was never cheap.
5. Planning table: mode versus FBA fit
Fit, not a rate card.

6. Cost shape without fake numbers
Express and air price on chargeable weight and service level. Sea prices on CBM or box plus extras. Origin labeling exists in all three if you still need FNSKUs. Destination last mile exists in all three unless the courier delivers in a way Amazon accepts for that inbound type.
Compare inclusions. An air rate that stops at LAX is not an FBA air product.
7. Documents that differ by mode
All modes need invoice, packing list, and Amazon labels. Ocean adds B/L and often ISF for the US. Air adds AWB and screening. Express adds courier commercial data and sometimes different de minimis conversations that still do not excuse a fake value.
Battery rules get stricter as you move from sea to air to some express products.
8. DDP versus port delivery in each mode
Express often looks door-to-door by nature. Air and sea FBA usually need an explicit DDP or a broker-plus-trucker plan to the FC. Port delivery of a sea container with unlabeled responsibility is how cargo ages.
If you cannot name the importer of record, you are not ready for port delivery.
9. LCL versus FCL once you have already chosen sea
That is a second decision. LCL for small CBM, FCL when cube and extras say the box wins. LCL handling is rougher on retail cartons.
Do not choose FCL to feel serious at 6 CBM.
10. Packaging constraints by mode
Express: courier size and battery rules. Air: still volumetric, still screening. Sea LCL: crush and moisture. Sea FCL: stack height and weight distribution. Amazon carton limits apply on top of all of them.
A carton built only for express may be too weak for LCL. A carton built only for FCL floor load may be too heavy for Amazon small parcel.
11. Customs intensity is not proportional to speed
Air can be examined. Sea can be examined. Express can be examined. Faster modes do not buy a quieter customs officer. They buy less calendar to fix a bad invoice.
Clean descriptions matter more on air because you cannot hide in a 35-day ocean buffer.
12. Split shipments: air the gap, sea the bulk
A common professional pattern: air enough units to cover the next two weeks, sea the rest. It requires two inbound shipments, two label sets, and discipline. It is still cheaper than airing 20 CBM of panic.

13. FC receiving rules that kill a mode after you paid for it
Small parcel versus LTL versus FCL live unload is an Amazon inbound choice. If you bought express but the inbound is pallet LTL, you misaligned systems. Check the shipment type before you buy the freight product.

14. Common mistakes when comparing air, sea, and express
Using port-to-port sea days against door-to-door express days. Ignoring chargeable weight. Forgetting labels. Booking sea for a launch in ten days. Putting DG on a passenger aircraft product.

15. How to choose in one meeting
Write cover days, packed CBM, kg, origin city, FC, battery status. If cover is under about two weeks for US, air or express is in the conversation. If CBM fills a 20-foot and cover is ample, FCL sea is the conversation. Everything in between is LCL versus air math.
We will not replace that meeting with a slogan.
- Never compare DAP sea to DDP air as if they were twins.
- Never omit last mile.
- Never assume the FC accepts the courier product you like.
16. Transit buffers for events
Prime-like events need cargo received, not cargo nearby. Count receiving lag. Peak sea is slower to book and easier to roll. Peak air is more expensive and still finite.
If the event date is fixed, the mode choice is already made by the calendar. Argue less.
17. Worked thinking example without fake rates
8 CBM of dense tools, Shenzhen to a New Jersey FC, 50 days of cover: sea, likely LCL or a 20-foot depending on extras. 8 CBM of pillows, same lane, 12 days of cover: air will hurt, sea will stockout, so cut the air quantity to what fits chargeable weight and delay the rest, or miss the date honestly.
Honesty about pillows is cheaper than a surprise AWB.
18. Peak season mode availability
Ocean space tightens first on popular loops. Air tightens before holidays. Express networks congest. Book the mode that still exists for your ready date, not the mode you used in March.
A waitlist is not a schedule.

More handling on LCL and express hubs. FCL is fewer touches. Air is shorter exposure to moisture but not immune. Pack to the mode you actually buy.
Insurance decisions follow value and mode, not optimism.
22. EU/UK mode notes
Longer sea. VAT. Sometimes rail is discussed for Europe, but FBA last mile still must be designed. Do not paste a US air-versus-sea decision onto Frankfurt without the tax story.
Name the marketplace on the quote request.
23. After you choose: lock labels to that mode’s inbound type
Pallet labels for pallet products. Carton labels for carton products. Do not relabel in your head after the freight is booked. Change Seller Central and the warehouse together or not at all.
Mode plus inbound type is one product. Split brains create FC refusals.
24. A final chooser you can reuse
If it fits courier rules and is truly small and urgent, express. If it is urgent and too big for courier, air. If it has cover and cube, sea, then LCL versus FCL on measured CBM.
If none of those sentences is clean, you need a split, not a motivational slogan.
25. Dimensional weight as the hidden referee between air and sea
Two SKUs with the same sales price can have opposite mode logic. Dense tools often tolerate air better than pillows. Sea CBM is kinder to fluff than air chargeable weight.
If you do not know the packed dimensions, you are not choosing a mode. You are choosing a vibe. Measure.
A mixed catalogue often needs mixed modes. That is not indecision. That is physics.
26. Courier networks versus air cargo for FBA inbound types
Amazon small-parcel inbound is not automatically your favorite courier account. The inbound type in Seller Central has to match the physical product you bought. Mismatch is a refused delivery.
Air cargo plus trucker is usually the path for larger cartons. Express is the path for eligible parcels. Do not force a 40-foot mental model onto a courier, or a courier mental model onto a pallet FC delivery.
Ask the forwarder which delivery product they will actually use at the FC, not which logo they like.
27. Sea reliability versus air reliability in peak
Peak does not only raise prices. It raises roll risk on ocean and recovery risk on air. A rolled FCL can miss an event that a slightly earlier booking would have hit. An air recovery after a cancelled flight can still beat a rolled ocean, or not, depending on the week.
Reliability is a booking date plus a truthful ready date. Mode choice cannot repair a factory that is always late.

28. How to score a mode decision after the cargo is received
Write down cover days at booking, mode chosen, actual received date, and whether you stocked out. After three POs you will see whether you over-air or under-air.
Sellers who never score will keep buying the mode they used on the worst week of last year.
Share the score with the forwarder if you want better recommendations. We cannot see your buy box from the CFS.
29. Dangerous goods as a mode filter, not a footnote
Some batteries move easier by sea than by air. Some do not move on the express product you wanted. If DG is in the carton, mode choice starts with acceptance, not with price.
Hiding a battery to keep express is how you lose the cargo and the account conversation. Tell the UN number and watt-hours at quote stage.
A forwarder who never asks about batteries on an electronics FBA file is the wrong forwarder for that file.
